FP&A for mid-sized companies: what it is and how to start
Why the Excel budget fails, and the right order to build financial planning that actually gets used.
Many mid-sized companies build budgets in Excel that nobody opens again by March. The problem is rarely the tool: it is that the underlying information is not organized. FP&A works when it is built in the right order.
What FP&A is
Financial planning and analysis. It brings together the budget, the year’s forecast, variance analysis against plan, scenarios and the indicators management uses to decide. Its goal is not to produce reports but to anticipate: knowing where cash and profitability are heading before it happens.
Why it often fails in mid-sized companies
- Information comes from several sources that do not reconcile.
- The income statement is not structured and mixes concepts.
- Reports depend on Excel files only one person understands.
- What already happened is measured, but what is coming is not projected.
The right order
In the Futura Method we do it in four stages:
- Reconciliation: we reconcile and clean accounting, banking and operating information.
- Map: we structure the P&L and a dashboard with key indicators.
- Profitability: we identify opportunities, aiming to improve results without adding costs or investment.
- Projection: budget, cash flow, scenarios and monthly follow-up.
What you should receive each month
- An updated dashboard with the agreed indicators.
- Variance analysis against budget, with explanations and not only figures.
- Projected cash flow and scenarios.
- Clear recommendations for management.
The role of AI and automation
Artificial intelligence and automation speed up repetitive tasks (reconciliations, consolidation, first drafts of reports) and help detect deviations. Financial judgment and decisions remain with experienced people. A good practice is to use them to free up time for analysis, not to replace it.
How to start
Before projecting, check whether your information reconciles. If you are not sure, a free initial diagnostic is a good way to find out where to begin.
