Fractional CFO or full-time CFO: how to decide
The criteria that really matter: total cost, dedication, coverage and your company’s stage.
When a growing company feels it needs a finance director, the first question is usually whether to hire one full-time or work with a fractional CFO. There is no universal answer. These are the criteria worth reviewing.
The real cost of a full-time CFO
The cost is not only the salary. Payroll adds benefits, bonuses, a support team, and the time (and risk) of the search. As a reference, a report by Paige Group, cited by El CEO, places the monthly salary of a CFO in Mexico between MXN 131,000 and 162,000 for companies with annual sales under USD 50 million, before bonuses and benefits. These are that report’s figures, not any firm’s rates.
Quick comparison
- Dedication: a full-time CFO works only on your company; a fractional CFO dedicates an agreed number of hours.
- Cost: full-time is a high fixed cost; fractional adjusts to scope and can scale up or down.
- Coverage: a full-time CFO is one person; a fractional service can include a team (operations, data, dashboards).
- Speed: finding and hiring a CFO takes time; a fractional service can start with a diagnostic in weeks.
- Continuity: a full-time CFO knows the culture in depth; a fractional one needs a clear process of documentation and follow-up.
When each option fits
A full-time CFO usually makes sense when financial complexity demands daily attention: multiple entities, international operations, capital processes or a large finance team to lead. A fractional CFO fits better when the company needs executive judgment, order in its information and a plan, but does not yet justify a full-time position.
It does not have to be a forever decision
Many companies start with a fractional CFO, organize their information, build the budget and KPIs, and later decide whether to hire a full-time director. A fractional service can even help you define that profile and manage the transition.
Questions to ask yourself
- How many hours of financial leadership do we really need each week?
- Can we sustain a fixed cost of that size?
- Do we have reliable information for a CFO to work with today?
- What major decisions are coming in the next 12 months?
